Why More People Will Not Fix a Broken Process

When a team is overwhelmed, the first answer is often more people. Sometimes that is correct. But adding capacity to a broken process can create more handoffs, more coordination, and more places for the work to stall.

Problem

Leaders often treat capacity and friction as the same problem. They are not. Capacity means necessary work exceeds what a sound process and a reasonable workload can deliver. Friction means the team is losing time to waiting, searching, duplicate entry, rework, unnecessary approvals, or decisions with no clear owner.

Headcount can solve capacity. It rarely solves friction. Put more people into an unclear system and you usually add more communication, more handoffs, and more ways for the work to stop.

Solution

Map what actually happens, including the waits between visible tasks. Find where information is copied, where decisions return to the same leader, and where exceptions occur so often that they are part of the normal process.

Then use addition by subtraction. This does not mean cutting people. It means removing the work that keeps people from doing the job they were hired to do. The recovered capacity can go toward customers, better solutions, and work that drives revenue.

Action

  1. Follow one real piece of work from request to completion and record every wait, handoff, approval, and correction.
  2. Remove one duplicate tracker, unused report, or approval that does not reduce meaningful risk.
  3. Measure demand, cycle time, quality, and sustainable workload again. If the gap remains, you now have a defensible case for more capacity.
